It feels like every single week there’s something new happening around the 49ers right now. And today, we’ve got not one, but two stories that could end up having a real impact on this team heading into the season. One of them involves a familiar face that a lot of Niners fans never expected could possibly be connected to San Francisco again.
The other involves a veteran player who, just a few weeks ago, looked like a lock to make this roster, but now his future with the team suddenly doesn’t seem nearly as secure. And honestly, both situations tell us a lot about where this franchise is right now. The front office is trying to balance winning now with building for the future.
Young players are fighting for bigger roles. Veterans are trying to hold on to roster spots. And behind the scenes, some decisions could be coming sooner than many fans expected. The interesting part is that neither of these stories is getting a ton of national attention right now. But if things play out a certain way, both could have a major effect on what this roster looks like by week one.
So today, we’re breaking down both developments, what they mean for the 49ers, and why fans should absolutely be paying attention. But before we get into it, if you’re a real member of the faithful, do me a quick favor and hit that like button. And if you’re new here, my name is Walter, and this is 49ers Nation Report. The channel is still growing, and we’re building this community from the ground up with passionate Niners fans just like you.
So if you truly believe this team can get back to the Super Bowl next season, and you want to be part of this community from the beginning, make sure you subscribe. Let’s start with the first story because this one is something I honestly never thought we’d be discussing again. According to Bleacher Report analyst Christopher Knox, one of the potential salary cap casualties around the NFL could be former 49ers defensive lineman Arik Armstead.
And if you’re a long-time Niners fan, hearing that name immediately brings back a lot of memories. >> >> Armstead spent nine seasons in San Francisco, from 2015 through 2020. He was one of the core pieces of some of the best defenses we’ve seen during the Kyle Shanahan and John Lynch era. He wasn’t always the guy getting the headlines, but anybody who watched this team closely understood how important he was. The reason he left was simple.
Before the 2024 season, the 49ers wanted him to accept a pay cut. Armstead refused, the team released him, and shortly afterward he signed with the Jacksonville Jaguars. Now, fast forward to today. Knox believes Jacksonville could seriously consider moving on from Armstead because of its salary cap situation.
Even though Armstead appeared in 16 games during the 2025 season and finished with 28 tackles, five and a half sacks, and seven tackles for loss. The Jaguars could reportedly save roughly 14 and a half million dollars in cap space if they release him after June 1st, and that’s a big deal because Jacksonville is dealing with financial limitations right now.

The Jaguars haven’t exactly been aggressive this off They’ve brought back a few players and added running back Chris Rodriguez Jr., but they haven’t made any major splash moves. They also lost Travis Etienne Jr. and Quez Walker in free agency. And with limited cap flexibility, they’re searching for ways to create more room.
To make matters even tougher for Jacksonville, they don’t own a first-round pick after last year’s move to acquire Travis Hunter, so every dollar matters for them right now. And that leads to the obvious question. Could the 49ers benefit if Jacksonville decides to release Eric Armstead? Honestly, it’s not as crazy as it sounds.
At first glance, you might think no. The 49ers have spent the last year getting younger and cheaper along the defensive line. They drafted McKel Williams, Alfred Collins, and C.J. West in 2025. They also traded for defensive tackle Osa Odighizuwa as part of their effort to reshape the front. Clearly, the organization has been prioritizing youth.
But then you look at the current situation. Bryce Huff unexpectedly retired just a few weeks ago. McKel Williams is recovering from a torn ACL. Nick Bosa is also coming back from a torn Most reports and expectations suggest Bosa should be ready by week one, which would obviously be massive for this defense. But Williams’ timeline is much less certain, and suddenly bringing back a veteran who already knows the system, already knows the culture, already knows the expectations, starts making a lot more sense. At this stage of his career,
Armstead probably isn’t an every-down player anymore, but that’s not necessarily what the 49ers would need. One thing Niners fans always appreciated about Armstead was how effective he was at setting the edge against the run. He could play inside during passing situations, provide versatility, and offer leadership in a room that has become significantly younger over the last year.
In many ways, the role Armstead could fill is similar to what the team envisioned for Mekhi Becton Williams. So, if Williams isn’t fully ready when the regular season begins, Armstead could potentially help bridge that gap. Of course, there are still major questions. Would Armstead even want to come back after the way things ended? Would the price be reasonable? Would both sides actually be interested in a reunion? Nobody knows those answers right now, but from a football perspective, if Jacksonville releases him, the fit is definitely
there. And honestly, faithful, I know some fans would absolutely love seeing number 91 back in red and gold one more time. Now, let’s move to the second part of this first story because it focuses on one of the young players the 49ers are counting on for the future. CBS Sports analyst Zachary Pereles recently identified an under-the-radar breakout candidate for every NFL team.
And for the 49ers, he chose starting offensive lineman Daron Payne and Poona Ford. And this is a prediction that makes a lot of sense. Poona Ford has quietly become one of the most important young players on this roster. Since arriving as a third-round pick, he’s started every single game. That’s 17 starts in his rookie season and another 17 starts the following year.
Considering how many injuries the 49ers have dealt with across the roster recently, that kind of durability alone deserves respect. His rookie season in 2024 was extremely impressive, especially for a third-round selection. According to evaluations referenced by Pereles, his 2025 season wasn’t quite as dominant, but he still allowed only one sack all year.
One sack. That’s incredible consistency for a young interior offensive lineman. What makes Puni especially intriguing is the combination of physicality and upside. >> >> When the 49ers are running the football, he’s the type of player who can move defenders off the ball and create running lanes.
He’s aggressive, powerful, and fits exactly what Kyle Shanahan wants from his offensive line. The next step is pass protection. If Puni takes another leap in that area during his third season, he could start getting recognition as one of the better interior offensive lineman in the entire NFL.
And let’s be honest, the 49ers desperately need young players like Dominick Puni to continue developing. The reality is that some of the veterans who helped build this Super Bowl window are getting older. At some point, younger players have to take over leadership roles. Puni is only 26 years old, but he’s already becoming one of those foundational pieces.
He’s becoming someone this franchise can build around, and when you look at the future of the offensive line, there’s a very real chance Dominick Puni becomes one of the most important players on the entire roster over the next several years. Now, the second major story of the day might actually surprise a lot of fans even more because it involves a player who many people assumed was going to have a significant role this season.
And after what we’ve been hearing throughout OTAs, his spot on the roster suddenly looks a lot less secure than it did just a few weeks ago. So, let’s talk about Christian Kirk because this is one of the more surprising developments coming out of OT If you had asked most 49ers fans before off-season workouts started, I think the majority would have told you that Kirk was in a pretty solid position to make this team.
>> >> In fact, many people expected him to have a legitimate role in the offense. The early projection was fairly straightforward. Ricky Pearsall and Mike Evans on the outside, Christian Kirk working primarily from the slot, a veteran receiver with experience, route running ability, and a skillset that seemed like a natural fit in Kyle Shanahan’s offense.
But now, the picture suddenly looks a lot different. One of the biggest stories coming out of OTAs has been the emergence of rookie receiver Deebo Samuel and Stobling. And from everything that’s being reported, Jennings may be further ahead in his development than many expected. That’s huge because whenever a young player starts flashing early, especially one the organization invested significant draft capital in, opportunities start opening up fast.
And let’s be honest here, if the coaching staff believes Jennings is ready to contribute right away, the 49ers are going to want him on the field. This organization has consistently shown that when a young player earns a role, they’ll give him the chance to take it. That’s where things become complicated for Christian Kirk.
If Jennings starts climbing the depth chart, Kirk’s value starts shrinking, and it doesn’t stop there. One area where Kirk could have maintained an important role was on special teams as a returner. He’s returned punts before during his NFL career, and while he hasn’t done it extensively in recent seasons, it was still viewed as a potential path to playing time.
The problem, Jacob Cowing has reportedly looked outstanding. In fact, some observers have described him as looking like a star in the return game. And if Cowing locks down that role, another possible avenue for Kirk to secure a roster spot starts disappearing. That’s what makes this situation so fascinating. It’s not necessarily that Christian Kirk has done something wrong.
>> >> It’s that younger players are creating competition everywhere around him. When you start looking at the receiver room, things get crowded quickly. Ricky Pearsall is ahead. Mike Evans is ahead. Jauan Jennings is pushing hard for opportunities. Jacob Cowing is making noise. Then you have Jordan Watkins.
You also have DeMarcus Robinson. Suddenly, you’re looking at a very competitive receiver room where every roster spot matters. And when roster decisions become close, NFL teams often lean toward youth. That’s especially true for a franchise like San Francisco that is actively trying to build sustainable success while managing its salary cap.
Jordan Watkins is a younger player with developmental upside. Jennings is a rookie the organization wants to develop. Cowing is contributing on special teams. Those are difficult realities for a veteran like Kirk. Financially, there’s also an interesting factor. If the 49ers move on from Christian Kirk, the dead cap hit would reportedly be around $2.78 million.
If they were to move on from Deebo Samuel instead, the dead cap number would be higher, around $3.88 million. That difference may not seem massive in today’s NFL, but front offices pay attention to every dollar. And when you’re trying to maximize roster flexibility, those numbers matter. Now, I want to be clear.
Nobody is saying Christian Kirk is definitely getting cut. We’re still talking about projections. We’re still talking about observations from OTAs. We’re still months away from final roster decisions. But what seemed unlikely a few weeks ago now feels very possible. And that’s why this story has gotten so much attention among people following the team closely.
Because if you had told most fans before OTAs that Christian Kirk might be fighting for a roster spot by the end of the summer, a lot of people probably wouldn’t have believed you. Yet here we are. And honestly, that’s one of the things that should excite 49ers fans. Competition. Real competition. Young players forcing difficult decisions.
That’s exactly what good teams want. If Stribling is truly ahead of schedule, if Jacob Cowing is truly taking a major step forward, if Jordan Watkins is proving he deserves a bigger opportunity, those are positive problems to have because it means the roster is getting deeper. It means the future is developing.
It means the next generation of contributors is starting to emerge. And when you step back and look at both stories we’ve discussed today, there’s actually a common theme connecting them. On one side, you have a potential reunion with respected veteran Arik Armstead because the team may need leadership, experience, and depth while dealing with injuries and uncertainty.
On the other side, you have younger players pushing veterans like Christian Kirk for opportunities and proving they may be ready for bigger roles. That’s the balancing act facing the 49ers right now. Trying to stay in a Super Bowl window while simultaneously building the next core of the roster.
And honestly, that’s why this upcoming season feels so important. Players like Nick Bosa, Mike Evans, Ricky Pearsall, Osa Odighizuwa, and the established stars are expected to carry this team. But, the difference between being a playoff team and being a true Super Bowl contender may come down to the development of younger players like Damontre Moore, De’Anthony Thomas, Jacob Cowing, Jordan Watkins, Alfred Collins, C.J. West, and Marcell Harris.
Those are the players who could shape the future of this franchise. As fans, there’s reason for excitement. There’s reason for optimism. But, there’s also pressure. Because the expectations in San Francisco haven’t changed. This fan base doesn’t celebrate making the playoffs. This fan base expects championships.
And every move, every roster decision, every breakout player, and every surprise cut is ultimately being evaluated through that lens. >> >> Can it help get the 49ers back to the Super Bowl? That’s the question everyone inside the building is trying to answer right now. And faithful, I want to hear from you.
